Many companies consider it a breakthrough when a prominent partner finally expresses interest: Technical discussions went well, due diligence begins, and the leadership team feels it has crossed the hardest hurdle. They quickly bring in BD advisors, start planning the next financing round, and prepare for what seems like the natural next stage — After all, this is the playbook that appears to have worked for others.
Then, the partner suddenly decides not to proceed.
In situations like this, the most difficult realization often comes after the consequences: the science didn’t change, the data remain compelling, but the company had been preparing for the next step without realizing that the criteria for taking that step had already changed.

Through my experience in cross-border partnering, I notice that partnerships, global capital, and strategic buyers or investors often evaluate opportunities through a different lens than the one founders have spent years optimizing for. The transition wasn’t about fixing something that was broken. It was about recognizing that success in one decision-making system doesn’t automatically translate into the next.
Before entering the next conversation, it may be worth asking:
- Which parts of our success story actually translate? What assumptions are we making about how others define the opportunity?
- Are we preparing for the next financing round—or for an entirely different decision-making system?
- Following the same steps as successful companies isn’t necessarily wrong. The harder question is whether the environment that made those steps successful remain the same.
Many valuable pressure-test conversations begin before the next logical step is taken. Sometimes the most expensive assumption isn’t that you’re unprepared.
